Vozwin AI's AI strategy and roadmap engagement turns a backlog of AI ideas into a sequenced plan with a business case behind it: which use cases to pursue, in what order, with what people, tools and budget, which funding programs apply, and exactly what happens in the first 90 days. It usually follows a readiness assessment, runs a few weeks depending on how many business units are in scope, and ends with a plan your leadership team owns rather than a deck a consultant leaves behind. We work with companies across Canada, in English or French.

Strategy first, tactics second. A pilot that runs before anyone has agreed what success looks like produces a demo, not a decision. The roadmap exists so that every pilot, vendor and hire that follows traces back to a value the business already signed off on.

When you need a strategy, and when you don't

You need one when several teams are running their own AI experiments with no shared priorities, when a vendor has proposed a platform and nobody can say what it would replace, when the board wants a number on what AI is worth to the business, or when you have budget and a dozen candidate projects and no way to rank them.

You do not need one when you have a single clear use case, the data to support it and an owner. Go build the pilot. We will say so in the first conversation rather than sell you a planning phase you can skip.

What the roadmap contains

  • A prioritized use-case portfolio, scored on value, feasibility and time to impact, with the rejected candidates kept and the reasons shown.
  • A business case per top use case: the operational metric it moves, a cost range for getting there, and the assumptions, so finance can challenge the numbers rather than the narrative.
  • Sequencing and dependencies. What has to be true about data, systems and people before each phase starts, and which early projects unlock later ones.
  • A resource plan: what to build, what to buy, where to partner, and which roles to hire and when. Most companies land on a hybrid, and the roadmap says which parts go where.
  • A vendor landscape for the use cases where buying beats building, with the questions to ask each one.
  • Governance guardrails sized to your company: who approves a use case, how outputs are reviewed, and what the privacy and security obligations are under PIPEDA and provincial law.
  • A 90-day action plan with owners, milestones and the first measurable result.

How we build it

  1. Baseline. Where you are today: existing experiments, data assets, systems, skills and what has already been promised to whom. If you have done a readiness assessment, this step is already done.
  2. Value mapping. Working sessions with the leaders of each function to tie candidate use cases to the operational metrics they already manage: throughput, scrap, cycle time, claims handling time, churn, fleet availability.
  3. Scoring and sequencing. Each candidate is scored, dependencies are mapped, and a sequence emerges. This is where the backlog becomes a portfolio.
  4. Business case and resourcing. Cost ranges, funding programs, build-buy-partner calls and the hiring plan, pressure-tested with finance.
  5. Readout and handoff. A working session with leadership to agree the plan, assign owners and start the first 90 days. The roadmap is yours; it is written so your team can run it without us.

What makes it different from a strategy deck

We have spent more than twenty-five years bringing new technology to market, and we build what we recommend. That changes the plan. Use cases get scored on whether the data exists, not whether the idea sounds good. Vendor claims get tested against what the product actually does. Cost ranges come from shipping similar systems, not from analyst reports. And the roadmap is written for the people who will execute it, not for the people who commissioned it.

We also tell you what not to do. A roadmap that approves everything is a wish list. Ours has a rejected pile, and the reasons are in the document.

Funding programs that apply

A good Canadian AI roadmap is also a funding map. Development work on the roadmap may qualify for SR&ED tax credits, NRC IRAP can support eligible projects at small and mid-sized companies, Mitacs funds research partnerships with universities, and Scale AI funds supply-chain AI projects. We flag which programs each phase could qualify for and what the application would need, and we are candid when a program does not fit.

Do we need a readiness assessment before the strategy work?

Usually, yes, because the roadmap is only as good as the read on your data and systems that feeds it. If you have a recent assessment from another provider, we build on it. If you have none, we often combine the two into a single engagement.

How long does an AI strategy engagement take?

A few weeks for a single business unit, longer for a multi-site company with several functions in scope. The pace is set mostly by how quickly we can get time with the leaders who own the metrics.

Who from our side needs to be involved?

An executive sponsor, the leaders of the functions where AI would land, someone who knows the systems and data, and finance for the business case. A few hours each across the engagement, with more for the sponsor.

Can you help us choose vendors as part of the roadmap?

Yes. For the use cases where buying beats building, the roadmap includes a vendor landscape and the evaluation questions to ask. Running a full RFP and hands-on product testing is part of our implementation service.

What is in the 90-day action plan?

The first quick win with an owner and a metric, the data or process work that unblocks the first larger project, the hiring or partnering decisions that have to be made early, and the governance steps that need to be in place before anything touches production.
